Variance in poker is the word every player uses to explain their defeats. You will not find bankroll management tips or swing charts here: you will find where variance actually concentrates in a live tournament, how much of it is left when a hand is played all the way, and how it can be reduced without touching a single rule of Texas Hold’em.

When variance is acceptable: the hand played to the river
Let’s start with a distinction that changes everything: not all defeats are the same. When a hand is played through to the river, every player reaches the show-down having had the complete board available. All the community cards are face up and each player has been able to define the value of their own combination against the opponents’. Nothing is left to know: every piece of information the table could offer has been offered, and each player had the chance to use it before committing their chips.
Under those conditions the outcome is legitimate, even when it is unfavourable. Nobody surrendered control halfway: whoever loses, loses in front of a complete picture they had the tools to read. It is a difference that matters beyond the table too, because a result obtained this way reflects what the players were able to do — and that is exactly what is asked of a discipline before it can call itself a sport.
How much variance is left: the everyday margin
No model eliminates chance, and that is not the goal. The right question is not whether luck exists, but how much room it is given.
The study‘s answer is clear-cut: in this framework, luck running in your favour is reduced to a margin of action no greater than the one encountered in everyday life, where — when it does occur — it is up to each of us to recognise it and make the best of it. It is not a zero margin, and it must not be: a game with no uncertainty would stop being a game. The point is different: it is an ordinary margin, of the same order of magnitude as the one we accept every day away from the table. How much it weighs then depends on the elimination risk facing your stack at the start of the spot.
Reducing variance without changing the rules
Here comes the constraint that guided the entire project. Before proposing any corrective, the study pauses on a preliminary question: what effects would the regulatory interventions being considered have on the structure of the game? The first aspect concerns the very genesis of the discipline. One might think that reducing variance simply means rewriting the rules. The opposite is true: too invasive an intervention would denature the game, turning it into something other than what it is.
And there is no need, because that market already exists. Anyone looking for a structurally different poker will find Omaha Hi/Lo, Seven Card Stud, Lowball and other variants, technically even more complex than Texas Hold’em. Creating yet another would not solve the problem: it would move it elsewhere. This is why the study proposes no change to the rules — the cards stay as they are, and the progression of blind levels remains as it was at the origins. Variance is to be reduced by working on a single point, not by rewriting the game.
Where variance concentrates: the all-in before the river
That point is the all-in condition before all the phases of the spot have been completed. Staking the entire stack in a phase other than the river produces two consequences at once: the impossibility of using one’s skills and the risk of compromising survival in the tournament. It is there, and only there, that variance thickens.
We have already discussed the player’s side of this choice elsewhere, when we saw why it is better not to hand the hand over to chance before time: that is the theme of the bad beat. Here the perspective is the opposite and complementary one — that of whoever designs the model: the pre-river all-in is the prime critical element to act upon.
Why banning the all-in would not reduce variance
Once the critical point is identified, the most obvious solution would seem the simplest: ban the all-in. And yet this is precisely the road the study rejects, for a specific reason.
A veto on the full bet would bring nothing new: it would produce only another variant, and one the market already knows. These are the so-called Pot Limit versions, in which a bet can never exceed the size of the pot generated across the various streets. Legitimate formats, but technically more complex — and that is also why they have never achieved the reach of No Limit Texas Hold’em. Those variants differ deeply, after all: they involve betting limits, a different number of cards dealt to each player, the presence or absence of the board, as happens in classic Italian poker, the Americans’ Five Card Draw. Banning, in short, does not reduce variance: it changes the game. And the game, in this project, is not to be touched.
The road chosen is a different one, and the most conservative possible: leave the rules intact and act only on how the pot is awarded when players give up their skills ahead of time. It is the principle on which the Skill Poker Index rest: the minimum intervention needed to keep chance within a reasonable margin.
